If I upgraded my PS3 to the newest firmware and at one point in the future were to upgrade/switch out the hard drive, would that mean I'd have to re-download it? Or is the firmware embedded on the PS3 ?

I think it is embbedded in the system. On the psp, you can switch memory cards but keep the firmware. It may be different on the ps3 though cause it comes with a hard drive.

not if you back up your drive, have a big external drive, and the sooner the better (just cuz the 80s fill fast, the other ones fill faster)

The firmware writes the updated information to a ROM chip inside the PS3. This allows you to change the hard drive and not have to update again. Thus the name firmware.
